OpenAI walked back its direct checkout ambitions last week. The vision was bold: discover products and buy them inside ChatGPT without ever leaving the chat. That’s not happening. Purchases are now routing through retailer apps instead.
Most people read that as a minor technical pivot. It isn’t.
⚠️ OpenAI botched it. For example, no system existed for collecting state sales taxes. Of the millions of merchants on Shopify, only about a dozen joined Instant Checkout1. The infrastructure was nowhere near as prepared as the press releases suggested.
But don’t mistake a misstep for a retreat; the bigger shift is already underway:
🤖 AI controls the decision layer.
📦 Platforms own the transaction layer.
🤷 Grocers get... what exactly?
Instacart already made this concrete. 1,800+ retailers across North America. Users build a cart through ChatGPT and check out through the delivery platform. The grocer fulfills the order. But the customer relationship belonged to the chatbot first, the platform second, and the store a distant third.
📊 Here’s the number that should be in every grocery boardroom right now: traffic to retail sites from generative AI tools grew 700% year-on-year during the 2025 holiday season2.
AI isn’t replacing purchase behavior yet. But it’s already directing enormous amounts of it. That’s not a future threat. That’s happening now.
So what should grocers actually do?
🚪 Own the entry point before someone else does.
Stop waiting for Instacart or ChatGPT to be your front door. The grocers who figure this out will build or buy the conversational interface that sits between the customer and the cart. Kroger and other national grocers have the scale and loyalty to pull this off. Mid-tier grocers lack those advantages. They need to move fast to secure valuable partnerships before competitors do.
🍑 Focus on what AI can’t replicate.
AI can tell you the best pasta sauce under $5, but it can't judge which peaches have reached peak ripeness today. Fresh, local, and in-season are where the physical store is still winning, and no algorithm is closing that gap anytime soon. That's not a defensive play. That's the advantage. Own it.
🔒 Treat first-party data like a protected asset.
Every loyalty program, every receipt, every delivery address is a data moat. Grocers who hand that relationship to a platform may find it very difficult to rebuild it. Full stop. All loyalty programs, receipts, and delivery addresses together form a data moat. Protect it or donate it to someone else's business model.

Stripe and OpenAI have established an open standard for AI-driven checkout that determines which retailers are shown when AI recommends products. Most grocers don't know it exists. The ones who integrate early get found first. The ones who don't get skipped. It's the new SEO, and the window is closing.
Here’s the uncomfortable truth: most grocers will wait too long.
They’ll treat this as a technology story when it’s actually a customer relationship story. And they’ll wake up in three years as fulfillment infrastructure for someone else’s platform, executing orders they didn’t win and serving customers they no longer own.
OpenAI blinked. But the shift is still coming.
The grocers who move now get to shape what that looks like. The ones who wait will find out what it looks like when someone else makes that decision for them.
